When not to use an AI agent.

An AI agent is the right answer to a specific kind of problem: the same conversations and the same tasks, in volume, against data that exists. When that is not your situation, we will tell you, and we will tell you what to do instead.

When the volume is low

If your team handles a handful of enquiries a day and answers them well, an agent saves little and adds a system to run. A shared inbox with clear ownership, or a booking link that works, is the better fix. Come back when the evenings and weekends start to cost you.

When the process isn’t defined

An agent carries out a process. If nobody can say what should happen when a particular enquiry arrives, the agent will not know either, and it will fail in ways that are hard to explain. Write the process down first, or let us help you write it, and then build.

When the data isn’t there

An agent that books needs a diary it can read. An agent that answers about an order needs the order system. If the information lives in people’s heads or on paper, the first project is to get it into a system, not to put an AI in front of it. We say so when we see it.

When the regulator forbids it

Some decisions must be made by a person, and some data must not be processed by an AI at all. In healthcare, financial services and government the rules are specific. Where they forbid it, we design the system so a person makes the decision and the AI prepares the ground, or we do not build it.

What we do instead

Sometimes the right first system is not an agent: it is a control tower that shows you what is happening, a document pipeline that reads what your team retypes, or an integration that makes two systems talk. Sometimes it is a readiness assessment that tells you, with your own numbers, where AI pays and where it does not. And sometimes the honest advice is to wait. You will get that advice from us.
